Find out what is actually costing you replies
Three things decide whether Upwork works for you: the category you bid in, how many bids you send, and whether your profile is doing damage. Only one of them is usually your problem. This tells you which, measured against 1,167 real bidder records.
Before the numbers: these come from automated bidding. Every record here is someone running bid automation, so high volume and software-driven job selection. If you apply by hand, a dozen jobs a week, hand-picked, your reply rate is produced by a different process.
Manual bidders often see higher rates on much lower volume, because they only apply where they genuinely fit. Treat the ranking as the signal and the absolute number as a rough map.

59 niches matched from the wording of real job posts across 448,043 bids over 182 days. This is the level most people actually recognise themselves at: cold email is its own market, not a slice of "Digital Marketing".

Two windows, because one would mislead you. Reply rates across this market fell roughly 30% over the past year, so a 12-month average quotes a rate the market has stopped delivering. Read the 6-month column where it exists. But 17 niches, cold email among them, do not have enough recent volume to report honestly at 6 months, so they are marked 12 mo and their 12-month figure leads instead. The 75th and 90th columns follow whichever window leads for that row. Minimum 15 bids per person and 12 people per niche, or the row is not shown at all. 49 niches were measured but dropped for thin data, including most outbound-sales niches, because this bid pool skews toward development, design and marketing work. A job counts toward one niche only, decided by the most specific phrase in its title; about half of all job titles match no niche and simply do not contribute.

Upwork's own taxonomy, over a shorter 90-day window, so the two tables are not directly comparable: use the niche table above for where you sit, and this one for the shape of the market. Bar spans the 25th to 90th percentile; the notch is the median. Person-level throughout, so a single very high-volume bidder cannot move a row.
The gap inside a category beats the gap between categories
A Web Developer at the 90th percentile replies at 9.7%. That beats the median Digital Marketer at 8.2%, and it is more than double the median Web Developer at 4.0%.
So "you picked a crowded category" is only half the story. Getting from the middle to the top of where you already are is worth more than switching categories and landing in the middle again, and it does not ask you to throw away your expertise.
What separates the top third from the bottom third
Each person ranked against others in their own category, so category mix cannot drive these. Median values, 350 people per group.

Every signal that moves is subtractive: fewer emoji, less keyword repetition, a shorter profile. Nothing here says add more. Hourly rate is identical between the groups, so "charge more to attract better clients" gets no support at all. These are overlapping distributions, not thresholds, which is why the diagnostic above reports where you sit rather than passing or failing you.
Honest limits
Correlation, not an experiment. Nobody was randomly assigned a category or a profile length. Top performers may write shorter profiles because they are experienced, not because brevity causes replies.
Some cells are small. The top and bottom rows rest on 25 to 35 people. The heavy rows, Web Development at 295 and Digital Marketing at 158, carry the weight.
A reply is not a contract. This stops at the first response. Categories that reply well may convert worse further down.
The whole market is getting harder, and that is measured, not vibes. Holding the roster constant, 371 teams that bid steadily through the last year saw their median reply rate fall from 8.6% to 5.9%, and 80% of them got worse. So a number here that looks poor against last year may simply be this year. Expect these figures to age downward and treat any copy of them older than a quarter as stale.
